SEO vs AEO: What Changes When Customers Ask AI Instead of Google

Answer engines are changing how people find local businesses. Here is what genuinely changes, what does not, and how much of your existing SEO still counts.

Short version: the foundations are shared, the format is different, and the winner-take-most dynamic is the part that should actually concern you. Anyone telling you it is a completely new discipline is selling a retainer; anyone telling you it is nothing is not paying attention.

What genuinely changes

Traditional searchAnswer engines
Result shapeTen links, you pickOne answer naming two or three sources
Being tenthStill on the pageDoes not exist
What gets usedWhole page rankedIndividual passages quoted
Best formatComprehensive coverageSpecific, extractable answers
MeasurementRank positionCitation rate, tested over time
Traffic qualityMixed intentFurther along, already researched

The practical difference is concentration: fewer businesses named per query, and each mention worth more.

What does not change

The technical foundation is the same foundation. Assistants draw on crawlable web content, so a site that loads fast, is structured clearly, describes itself accurately in schema and answers real questions is already most of the way there. There is no separate infrastructure to buy.

Reputation still compounds too. Businesses cited widely elsewhere โ€” directories, press, review platforms, industry bodies โ€” get named more often, for the same reason they always ranked better. The signals are familiar even when the surface is not.

The part that should concern you

Concentration. On a results page, tenth place still gets a share of clicks. In an answer that names three businesses, fourth place gets nothing. If your category shifts substantially toward assistant-led discovery and you are not among the named, the drop is not gradual.

The counterweight is that traffic arriving this way converts better. Someone who asked a question, got your name in the answer and clicked through has already done the comparison you would otherwise have had to win.

What to actually do about it

Not panic, and not reallocate your whole budget. For most local businesses the map pack still produces more enquiries per dollar than answer engines do today, and we will tell you plainly if that is you. The proportionate response is a one-time foundation project โ€” crawler access, entity consistency, restructuring your core pages so the answers are extractable โ€” running alongside the SEO you already do.

The foundation work does not expire and it improves conventional search at the same time, which makes it a reasonable hedge even if your customers have not shifted yet.

Frequently Asked Questions

Is AEO replacing SEO?+

No. Most local discovery still happens through conventional search and the map pack, and the technical foundations are shared. AEO is an additional surface, not a replacement, and any agency telling you to stop doing SEO is overselling.

How much of my existing SEO work carries over?+

Most of it. Crawlability, site speed, clear information architecture, structured data and genuinely useful content serve both. The main gap is format โ€” content written to rank often needs restructuring to be quotable.

Should I move budget from SEO to AEO?+

Usually not yet, and not wholesale. For most local businesses the map pack still produces more enquiries per dollar. The sensible move is a one-time foundation project alongside existing SEO rather than reallocating the retainer.
